From 2020 October to December, our customer support was overwhelmed due to many incoming requests on our support portal (we used Intercom chat). This is a seasonal thing in email marketing as there are many holidays and promotions during this time (Black Friday, Santa Claus, Christmas, etc.).
The number of new incoming requests getting higher and higher and the number of unanswered chats correlated with this number. Well, they weren’t unanswered, but it was very slow.
We saw it because the satisfaction rate of our customer started to decline week-by-week.

In 2020 q2 quarterly planning meeting we collaboratively drew a problem map to visualize relations between our main issues. These were the challenges we knew we had at that time, we just tried to visualize it.
But -as you can see- it wasn’t structured enough. It just didn’t help us understand the links between the issues.

During October, 2019, developers were working on mainly on refactoring a complete product portfolio element. Everything was planned beforehand and the PO could effectively lead the implementation.
This refactoring took a long time. We added 3–4 bug fixes to each scrum sprints.
